Reading a hair care label: sulfates, silicones and the questions customers ask
Your staff will be asked. Here is the version that is accurate and still fits on a shelf talker.
Ingredient questions arrive at the counter fully formed and usually wrong: sulfates strip your hair, silicones suffocate it, protein repairs damage. Each of those statements contains something true wrapped around something misleading, and a staff member who repeats the marketing version loses credibility with the one customer in ten who has actually read about it.
Here is what the label really tells you, in the order it tells you.
How an INCI list is ordered
Cosmetic ingredient lists follow the International Nomenclature of Cosmetic Ingredients and are ordered by concentration, descending, down to 1%. Below that threshold, ingredients may be listed in any order. Colorants are usually listed last regardless of quantity.
Two practical consequences for anyone selling the product:
- Position in the first five ingredients is meaningful. Position at the end of a long list is not — the “hero” botanical at position 27 is present in a quantity you cannot see.
- You cannot compare two products by counting ingredients. A shorter list is not a gentler formula; it is a shorter list.
Water (Aqua) sits first in almost every shampoo and conditioner. That is not a criticism of the product. It is what makes it a shampoo rather than a paste.
Sulfates: what they do and who should avoid them
Sulfates — most often Sodium Laureth Sulfate (SLES) or Sodium Lauryl Sulfate (SLS) — are anionic surfactants. They lift oil and product residue off the hair and scalp efficiently, and they foam, which is why customers associate them with “clean”.
They are also the most efficient cleansers on the shelf. That efficiency is the point and the problem: on hair that is chemically lightened, very dry, or coily, an aggressive cleanse removes more lipid than the hair can afford between washes.
The nuance staff usually miss
Sulfate-free does not mean gentle. Some sulfate-free formulas use other strong surfactants; some sulfate-containing formulas are heavily buffered with mild co-surfactants and conditioning agents. The honest counter answer is about the hair in front of you, not the ingredient class:
- Fine, oily, non-colored hair washed daily: a sulfate cleanser is usually fine and often preferable.
- Color-treated, bleached, coily or very dry hair: a lower-surfactant or sulfate-free formula, with a clarifying wash every few weeks to remove build-up.
- Heavy styling product users: they need something that actually removes the styling product, whatever the label says on the front.
Silicones: not one thing
Silicones coat the hair shaft, smooth the cuticle and reduce friction — which is why a conditioner containing them detangles noticeably better. The relevant distinction is solubility, and you can read it off the name:

The build-up complaint is real, but it is a consequence of pairing a non-soluble silicone with a very mild cleanser and never clarifying — a combination the customer usually assembled themselves from two different marketing messages.
Protein and moisture: a balance, not a hierarchy
Hydrolyzed proteins (keratin, wheat, silk, rice) are small enough to bind to the hair shaft and temporarily improve strength and body. They do not repair the hair — hair is not living tissue and does not heal — but the improvement is measurable and lasts until the next few washes.
Too much protein without enough moisture makes hair feel stiff, rough and brittle. Customers describe this as “the treatment ruined my hair”. The fix is not to abandon protein but to alternate: a protein treatment every third or fourth wash, a moisture mask in between. Fine hair generally tolerates more frequent protein; coarse, coily hair usually needs the moisture side weighted more heavily.
pH, and why conditioner is acidic
Healthy hair sits around pH 4.5–5.5. Alkaline conditions swell the shaft and lift the cuticle — useful during coloring, damaging as a daily state. Most conditioners and rinses sit in the acidic range specifically to bring the cuticle back down after a cleanse, which is where a lot of the visible shine comes from.
This is worth knowing because it explains a sale: a customer who uses only shampoo and wonders why their hair looks dull is not missing a serum. They are missing the step that closes the cuticle.
Claim words with no fixed meaning
Some phrases on the front of a bottle carry no legal definition in the United States and should never be repeated as a technical claim by your staff:
- Salon quality — a positioning statement, not a specification.
- Clinically tested — something was tested. It does not say what, on how many people, or with what result.
- Natural — undefined for cosmetics.
- Repairs damage — conditions and reinforces, in practice. Say what it does.
Meanwhile, some things on the label are specific and useful: the INCI list itself, the batch code, the period-after-opening symbol, and the net content. Those are the ones worth training staff to find.
Writing the shelf talker
A shelf talker has about twelve words of attention. Spend them on the customer's problem and the mechanism, in that order. “For color-treated hair — low-lather cleanse, keeps tone longer between salon visits.” That sentence is accurate, useful, and sells better than any ingredient list.
